Outsourced business development · Bitcoin ecosystem

Growth you can dispatch.

Bitgro is a fractional business development team for Bitcoin companies. Spin our capacity up when the window opens. Throttle it down when your engineers need the quarter back. No headcount, no severance, no stranded payroll.

Moving between these two states takes a sentence, not a severance package.

The structural gap

The best Bitcoin teams are engineering-heavy by design.

That is usually the right call. Protocol work rewards depth, and a team shipping Miniscript, Stratum V2 or a production Fedimint deployment has earned its credibility the hard way. But the same focus that produces the technology leaves the commercial side unstaffed — and enterprise Bitcoin deals do not close themselves.

6 to 12 months

A realistic enterprise integration cycle in Bitcoin and financial infrastructure. A full-time BD hire has to be funded through every month of it, whatever the market does in the meantime.

Four-year cycles

Revenue, fundraising and buyer appetite move with the halving cycle. Fixed sales payroll does not. Most teams end up over-hired at the top and under-covered at the bottom.

No tolerance for generic

This ecosystem penalizes a pitch that isn't native. A rep who can't hold a conversation about channel liquidity, key ceremonies or hashprice loses the room in the first five minutes.

Operating model

We borrowed the model from miners.

A miner doesn't run every rig at every hour. They read hashprice, power tariffs and grid demand, and they modulate. Business development is the same kind of load, and it should be dispatchable for the same reasons.

Dispatchable load & curtailment
BD execution switched on and off against market phase, mainnet readiness and your own roadmap.
Buys you: no fixed headcount drain through a build phase or a drawdown.
Hashprice targeting
Aggressive outbound deployed only in the windows where conversion economics justify it.
Buys you: growth capital spent when buyers are actually moving, not on a calendar.
Uptime & fleet maintenance
We own outreach cadence, CRM hygiene, partner follow-up, scheduling and the unglamorous middle of the funnel.
Buys you: engineers who stay on the protocol instead of on the pipeline.
No stranded assets
Senior BD capacity, fractionally — with the option to convert an associate to a full-time hire when it earns itself.
Buys you: no multi-year executive contract and no equity burned before product-market fit.
Engagements

Four ways to deploy us.

Named for the solar cycle, because the shape of the engagement follows the stage of the company — first light through full sun to the kind of deal that blocks out everything else on the roadmap.

Solar Burst · 2–4 weeks

Advisory Sprint

Fixed scope, high intensity, one window. Built for a launch that is already dated — or for a traditional firm making its first real move into Bitcoin.

  • GTM architecture and narrative
  • Target partner map with named decision-makers
  • Pitch, deck and collateral rebuilt
  • Launch-window sequencing
ShapeFixed engagement fee. No retainer, no tail.
New Dawn · Tier 1 · 0 to 1

Launch

For seed-stage and pre-mainnet teams with real technology and no commercial motion yet. We build the first pipeline from nothing.

  • Positioning and ICP definition
  • First 50 target partners mapped
  • Outbound sequences and demo execution
  • 90-day sprint to 10 live integration conversations
ShapeMonthly retainer, performance commission on closed-won, warrant participation.
High Noon · Tier 2 · 1 to 10

Scale

For mainnet-live protocols, Lightning PSPs and custody platforms that have proof and a bottleneck. The full outbound engine, run by us.

  • Full-funnel outbound execution
  • Enterprise and protocol integration pipeline
  • Partner negotiation through signature
  • Monthly deal sprints with pipeline reporting
ShapeMonthly retainer, commission on net new ARR, optional warrants.
Total Eclipse · Tier 3

Enterprise

For infrastructure firms selling into utilities, exchanges and corporate treasuries — where the buyer has a procurement department, a legal review and a committee.

  • C-suite and procurement coverage
  • Utility and IPP pilot structuring
  • Multi-year commercial agreements
  • RFP strategy and channel architecture
ShapeMonthly retainer plus participation in gross contract value.
Standby mode

Every retainer can drop to low power.

When your engineers need the quarter, or the market gives you a reason to preserve runway, you move the engagement to standby instead of ending it. We keep the pipeline warm, monitor inbound partner inquiries and hold the relationship map current. You pay a fraction of the active retainer and keep a guaranteed seven-day ramp back to full capacity — with the same people, who already know your stack.

The other side of the book

We also bring capital into the ecosystem.

The second engine is onboarding: registered investment advisors, corporate treasuries and executives who want Bitcoin exposure done properly and don't know where to start. It stands on its own commercially — and it feeds the first engine, because the demand we create has to land on somebody's rails.

Every advisory engagement delivers the same category of work: process design, vendor evaluation criteria, documentation and training. We do not move money, execute transactions, hold assets or recommend allocations.

RIA Practice Readiness

Operational readiness for a wealth management practice adding Bitcoin capability — the process, vendor and training work. Never the investment decision.

Custodian evaluation framework and vendor due-diligence criteria Compliance workflow design, built with your counsel Reporting and operations workflow mapping Client communication templates and staff briefing materials Staff training and readiness review

Corporate Treasury Sprint

For a finance team standing up the internal process behind a first balance-sheet position. We build the operating procedure; your people run it.

Board authorization templates for your counsel to finalize Treasury policy and key-management documentation Custody architecture review and key ceremony runbooks Vendor and counterparty due-diligence criteria Accounting and audit readiness workstream, run with your CPA

Executive Onboarding

Structured onboarding for founders, executives and family offices. We design the procedure and train your people. You hold the keys the entire time.

Custody model selection guidance Succession documentation for your estate attorney to execute Backup and disaster-recovery drills Privacy and OpSec review
01

Traditional capital decides it wants Bitcoin exposure and has no operating playbook.

02

Bitgro advises the entry — custody, policy, compliance, execution.

03

That demand has to run on real infrastructure. It lands on rails our clients built.

04

Client platforms add volume and accounts. We hit performance milestones on the other side.

Each turn makes the next easier: advisory clients become references for the platforms, and the platforms become the default answer for the next advisory client.
Non-custodial, always

Bitgro never holds client funds, never holds private keys, and never sits as a signer on a client quorum. We design the procedure and train your team; you hold and you execute, start to finish.

Not registered advice

We are not an investment adviser, broker-dealer, custodian or law firm. We do not execute trades, recommend allocations, or charge fees on assets. Engagements exclude investment, legal and tax opinions — your counsel and CPA sign those.

Coverage

Where we already know the room.

Five verticals, chosen because the bottleneck in each one is commercial rather than technical — and because we can walk into the meeting already fluent.

L2s & Programmability

BitVM · Ark · Stacks · Babylon · sidechains · rollups
Bottleneck → focusEmpty pipe at launch. We onboard ecosystem apps, wallet and SDK integrations, liquidity providers and bridge partners through the testnet-to-mainnet window — then throttle back once network effects carry it.

Payments & Ecash

Lightning PSPs · BTCPay · Cashu · Fedimint · remittance corridors
Bottleneck → focusMerchant friction and a long enterprise tail. We sell acquirers, POS software vendors, e-commerce platforms and regional corridor partners — turning protocol capability into recurring settled volume.

Collaborative Custody & Treasury

multisig · multi-key custody · treasury tooling · fair-value accounting
Bottleneck → focusProcurement, not product. We run CFO and treasurer coverage, RIA and family-office channels, and the long-cycle onboarding that engineering founders should not be personally running.

Mining Tech & Energy

ASIC firmware · Stratum V2 · demand response · heat reuse · grid orchestration
Bottleneck → focusSelling software into utilities and IPPs. We structure utility pilots, host-operator contracts and data-center partnerships, and we speak the procurement language on both sides.

Hardware & Developer Tooling

signing devices · HSMs · DLC platforms · indexers · node SaaS
Bottleneck → focusTechnical isolation from established fintech channels. We build the inbound developer pipeline and open OEM, enterprise and distribution partnerships that a GitHub repository will never open on its own.
Scale-to-hire

If you want to keep them, keep them.

Good BD people are scarce in this ecosystem, and the honest failure mode of an agency is that a client falls in love with an associate and has nowhere to go with it. So we built the path in.

Work with an associate on live pipeline. If you want them full-time, convert them under a buyout schedule that declines the longer they have already been embedded with you. It turns the riskiest early hire a startup makes into a trial run you have already watched close deals.

Conversion fee by time embedded

Months 1–3
Highest
Months 4–6
Reduced
Months 7–12
Lower
12+ months
Flat, nominal

Conversion rights activate after a 60-day minimum deployment. Retainers you have already paid can be credited against the conversion fee, so a long engagement earns the hire rather than penalizing it.

Questions

Straight answers.

What people ask before the first call, answered without the sales detour.

What does Bitgro do?

Bitgro is a fractional business development agency for Bitcoin companies. We embed senior BD operators into Bitcoin-native teams to build pipeline, close enterprise partnerships and drive protocol integrations, without the client carrying full-time sales headcount.

What does “dispatchable” business development mean?

Clients scale our capacity up and down on demand, the way a miner modulates hashrate against hashprice and grid conditions. In an active growth window you run at full deployment. During a protocol build phase or a market drawdown you drop the engagement to standby, paying a fraction of the retainer, with a guaranteed seven-day ramp back to full capacity and the same people who already know your stack.

Who is Bitgro for?

Bitcoin-native companies across five verticals: L2s and programmability, payments and ecash infrastructure, collaborative custody and treasury tooling, mining technology and energy systems, and hardware and developer tooling. Also traditional organizations — registered investment advisors, corporate finance teams and family offices — building the internal capability to operate with Bitcoin.

Does Bitgro hold Bitcoin, execute trades or give investment advice?

No. Bitgro is a business development and consulting firm. We never take custody of client funds, never hold private keys, never sign on a client multisig quorum, never execute transactions and never recommend allocations. We are not an investment adviser, broker-dealer or custodian. Advisory engagements deliver process design, vendor evaluation criteria, documentation and training only; your counsel and CPA sign anything requiring a licensed professional.

How is this different from hiring a full-time BD lead?

A full-time hire is a fixed cost that has to be funded through every month of a six-to-twelve-month enterprise sales cycle, whatever the market does in the meantime. Bitgro is variable capacity: no severance exposure, no equity granted before product-market fit, senior operators from day one rather than a junior hire you train, and the option to convert an associate to a permanent employee once they have proven themselves on your live pipeline.

What does an engagement cost?

Engagements are scoped per client and priced against the specific commercial outcome you are stuck on. Retainer tiers run from early-stage launch work through institutional enterprise coverage, each combining a monthly retainer with performance components tied to what actually closes. Request a proposal and we will come back with a tier recommendation and an honest read on fit.
